It took me about three years and roughly 45 orders to figure out that the vendor who says 'we can do everything' is usually the one who does nothing particularly well. I'm a procurement lead at a mid-tier automotive tier-2 supplier, handling stamping, forging, and CNC orders for about six years now. I've personally documented 12 significant screw-ups – totaling maybe $18,000 in wasted budget. If you ask me, my biggest lesson has been: know when to walk away from the 'one-stop' promise.
I didn't fully understand this until a $4,200 order in September 2022. We needed a batch of aluminum extrusions with tight tolerances (0.05 mm) and a secondary CNC operation. A supplier that marketed itself as a 'full-service metal solutions partner' quoted aggressively. I went with them. What arrived looked fine on the surface – but every single piece failed the profile check. 340 pieces, $4,200, straight to scrap. The issue? They'd extruded the aluminum perfectly, but their in-house CNC didn't have the rigidity to hold the tolerance. They'd overpromised. That's when I started mapping out which processes to assign where.
Honestly, I'm not sure why some vendors keep claiming multi-process capability when their actual strength is only one or two. My best guess is it's a sales strategy to win larger contracts – but it backfires when the customer (me) does post-mortems.
Scene A: High-Volume Stamping – Stick to the Progressive Die Specialist
If you're ordering progressive die stampings – the kind used in seat brackets, body panels, structural reinforcements – your best bet is a supplier whose core business is tooling + stamping. Not a CNC shop that happens to own a press. Why? Because the die itself determines part quality. In-house tooling is critical; if the die is outsourced, you lose control over maintenance and repair lead time.
What I learned the hard way
In 2021, I ordered 50,000 pieces of a stamped clip from a 'multi-process' vendor. The die they used was actually made by a third party. After 12,000 pieces, the punch started chipping, and our parts had burrs exceeding 0.2 mm. The vendor had no die maintenance capability on site – they had to ship the die back to the toolmaker. Two-week delay, $1,800 in expedited shipping, and the customer's line almost went down. (Ugh.) I later learned that a dedicated stamping house with in-house die repair would have swapped the insert in 4 hours.
If you're in this scenario, look for:
- Progressive die design and build in-house
- Real-time monitoring of press tonnage (sign of QA maturity)
- At least 5 years of stamping-focused contracts – not just 'metal parts'
Scene B: Low-Volume CNC + Forging – The Specialist Hybrid Works
Now, the nuance: some combinations do belong under one roof. Forging + CNC is one of them. When you need a forged blank (higher structural integrity than cast or machined-from-bar) and then precision machining on critical surfaces, a supplier that does both can cut lead time by 30-40% – no handoff between shops. I've seen this work well with a vendor that started as a forging house and added CNC lines gradually. They openly say: 'We don't do stamping extrusion because our expertise ends at forging.' That honesty earned my trust.
Take this with a grain of salt: I've only dealt with two such shops, but both delivered consistently. The key is that the forging process is their core, not an add-on.

Scene C: Aluminum Extrusions with Secondary Operations – Two Vendors, One Coordinator
This is the trickiest. Aluminum extrusions are a specialized game – the die design, the heat treat profile, the puller speed. Then you add CNC, welding, surface finishing. I've rarely found one vendor that does both extrusion and secondary ops at a competitive level. Usually, the extrusion house's CNC is an afterthought, and the CNC house's extrusion is subscale.
The trigger event that changed my strategy
The aforementioned $4,200 mess in 2022 was exactly this scenario. After that, I started splitting the order: extrusion from a specialist extruder (3-week lead, $0.55 per piece), then shipping the raw extrusions to a small CNC shop that only does milled aluminum (additional $0.40 per piece). Total landed cost: $0.95 vs. the 'one-stop' quote of $1.10 – but zero defects. I've repeated this pattern for 12 orders since, and only one had a minor surface issue.
Part of me wants to consolidate to one vendor for simplicity. Another part knows that redundancy saved us during that supply chain crisis. I compromise with a primary + backup system. (That's my personal hedge – but don't hold me to it, your volume might justify a different approach.)
How to Determine Which Scenario You're In
A quick decision grid I use before every RFQ:
- Does the part require two completely different metallurgical processes? (e.g., forging + stamping) → Likely split. No single shop masters both.
- Is the secondary operation just geometry refinement on the same material? (e.g., stamping + simple bending, or forging + light CNC) → Specialized hybrid can work.
- What is your tolerance stack? If at least one feature is under 0.1 mm, consider a dedicated CNC shop. Generalists often lack the fixturing experience for tight tolerances.
- What's your volume? Under 1,000 pieces/year? A specialist might charge high tooling. Over 10,000? Run the numbers – sometimes two vendors still beat one in total cost.
I keep a simple checklist in our ERP (no fancy tool, just a note field) that I update each time a mistake happens. We've caught about 12 potential errors using this checklist in the past 18 months, saving maybe $3,000 annually – give or take a few hundred.
In my opinion, the pressure to 'one-stop' is understandable – fewer vendors to manage, simpler logistics. But from my perspective, the cost of a single quality failure (like the $4,200 scrap plus line-down penalties) wipes out any administrative savings for years. As I've told my team: It's not about whether a vendor can do it – it's about whether they should.
